Roll Up Door Track and Spring Work on a Fleet Box Truck

Short answer. A roll up door that needs two hands has a track, roller or counterbalance problem. Bent track, flat spotted rollers and a fatigued torsion spring each present differently. We diagnose the door with the panel partly raised, then replace the failed component rather than the whole assembly whenever the opening still measures square.
Why a roll up door gets heavy before it gets stuck
A roll up cargo door is a set of horizontal panels hinged to each other, riding rollers in a vertical track that curves back at the top and runs along the ceiling. A torsion spring in a drum at the header takes most of the panel weight so a driver can raise it with one arm. Every one of those pieces wears.
Failure almost never arrives suddenly. It arrives as effort. The driver notices it takes a bit more shoulder than it used to. Then it takes both hands. Then it takes both hands and a knee. By the time a fleet calls, the door has been marginal for months and something else has usually been damaged by the forcing.
That is the important part for a fleet running out of the San Gabriel Valley. The cost of a roll up door job depends heavily on how long the door has been fought. A spring caught early is a component swap. A spring ignored for a year is a spring, a track, a set of rollers and often two hinge sets, because the driver has been levering the panel against parts that were never meant to carry that load.
Track damage: what bends it and what it does
Track gets bent three ways. Forklift contact inside the box is the most common, usually low on the vertical run where a mast or a pallet corner catches it. Dock strikes twist the whole opening and take the track with it. And overloading, where cargo shifts against the closed door in transit, pushes the panel outward and belled the track lip at the middle of the run.
A bent track shows up as a specific, repeatable sticking point. The door moves freely, hits one spot, and needs a shove. If you raise the door slowly and watch the rollers, you can usually see the roller climb or the panel shift laterally right at the damage.
Light bell out at the track lip can sometimes be dressed back with the right forming tool. Anything that has kinked the track profile gets replaced in that section or the full length. We do not straighten a kinked track and call it done, because the roller will find that spot again within a few thousand cycles and the driver will be back to fighting it.
Rollers, hinges and the panel joints between them
Rollers are the cheapest part in the assembly and the one most often responsible for a door that feels rough. They flat spot when a door sits closed for long periods under spring tension, and they seize when the bearing packs with the grit that a Southern California route puts into everything.
A seized roller does not slide. It drags. That drag tears at the hinge it is bolted to, and the hinge holes elongate. Once the holes elongate, the panel joint gets loose, the panel above and below no longer track together, and the whole door starts to walk sideways in the opening.
- Spin every roller by hand with the door raised and the tension released
- Look for a flat side on the roller, which shows as a click once per revolution
- Check hinge holes for elongation into an oval instead of a circle
- Look at the bottom panel for impact dents from pallet corners
- Check the astragal or bottom seal for a wear pattern that is heavier on one side
- Inspect the top panel for a bowed leading edge, which means the door has been forced up
The counterbalance spring and why it is the dangerous part
The torsion spring lives under substantial stored energy. On a full size box truck door that spring is holding a large share of the panel weight, and it holds that energy whether the door is up or down. Releasing it wrong hurts people. This is the single part of a roll up door job that should not be attempted in a yard with hand tools.
Springs fatigue on a cycle count. They lose torque gradually, which is why the door gets heavy over months rather than failing overnight. They also break, usually with an audible bang and a door that drops. A broken spring is unmistakable. A fatigued spring is the one fleets live with far too long.
We check the balance point before touching anything. With the door raised to roughly waist height and released, a correctly balanced door stays put or drifts slowly. A door that slams down has lost torque. A door that shoots up has too much. Both are adjustable on some assemblies and both mean replacement when the spring has taken a set.
Repair the door or replace the assembly
The economics on this are usually clear once the door is off. If the opening measures square, the track is straight along most of its run and the panels are intact, a component level repair puts the unit back in service for a fraction of an assembly replacement and takes a fraction of the time.
Replacement makes sense when the panels themselves are compromised. Two or more crushed panels, a bottom panel that has been repeatedly hit by forklift forks, or hinge elongation across most of the joints means you are rebuilding the door piece by piece. At that point a complete door assembly is cheaper in labor and gives the fleet a known starting point for the next several years.
The other trigger for replacement is corrosion. Steel roll up doors on units that run refrigerated loads or coastal routes rot at the panel bottoms where condensation sits. Once the hinge mounting area is thin, no fastener holds and the panel joint keeps failing no matter how many hinges you put in it.
What the repair looks like in the shop
We start by relieving spring tension with the correct winding bars and blocking the door so nothing can travel. The panels come out from the bottom up, and each one gets tagged so it goes back in the same position. Track comes off next, and the opening gets measured while everything is out of the way.
If the opening is out of square, we deal with the structure first. There is no useful adjustment on a door that is being asked to run in a parallelogram. That is where a lot of repeat roll up door failures come from: the door keeps getting rebuilt and the rear frame never gets addressed.
Reassembly is track, then panels, then rollers, then spring tension, then the balance check, then the seal. We cycle the finished door many times before the unit leaves, and we cycle it with the truck loaded when the fleet can leave a representative load in the box, because a floor that deflects under weight changes the bottom of the track geometry.

That is a classic fatigued counterbalance spring. As the spring loses torque it still supports the door near the top of the travel, where the panel weight on the vertical run is lowest, but not lower down. Temperature also matters. A spring that is marginal will behave differently on a cold morning in West Covina than it does after the box has been sitting in July sun. A door that will not hold position reliably needs the spring replaced, not adjusted.
Can a bent roll up door track be straightened instead of replaced
Minor bell out at the track lip can sometimes be reformed. A kink in the track profile cannot. Once the channel section has folded, the metal has work hardened at that point and it will move again under roller load. We replace the affected section, or the full vertical run when the damage is spread out. Sectioning a track is only sensible when the joint can be placed away from the roller transition at the top curve.
How dangerous is it to change a box truck door spring in our own yard
Very. The torsion spring stores enough energy to break bones and it holds that energy in both the open and closed positions. Winding bars are not optional and neither is proper blocking. We see units come in with the spring already partly released by a well meant yard attempt, which makes the job harder because the drum position is now unknown. This is one repair where bringing the unit to the shop is the correct call.
How many roll up door panels can be replaced before it is worth a whole new door
As a rough rule, two damaged panels is a repair and three or more is a replacement conversation. It is not purely panel count though. Hinge elongation across most joints, corrosion at the panel bottoms, or a bowed top panel from repeated forcing all push toward a complete assembly.
